Leading Change: Kotter’s Eight-Stage Process for Success



Change is inevitable, but leading it effectively is an art.


John Kotter, in his bestselling book Leading Change, outlines an eight-stage process to help leaders steer their organisations through change smoothly and successfully. In my experience, we can learn a great deal by applying it to change within our own business.

So, here’s how you can make change happen – and stick.


1. Establish a Sense of Urgency

Start by highlighting the pressing need for change. Make it clear why change is necessary, what’s at stake, and why the time is now. Whether it's seizing new opportunities or avoiding imminent failure, creating urgency focuses people’s energy.


2. Create the Guiding Coalition

Change can’t be achieved alone. Form a coalition of influential, motivated individuals who support the change vision. This group will have the authority and capacity to drive change and help sway others to your cause.


3. Develop a Vision and Strategy

Craft a compelling vision that is clear, simple, and easy to communicate. This vision should direct all efforts toward achieving specific goals. Develop a strategy that outlines the steps to achieve this vision in a practical and consistent manner.


4. Communicate the Change Vision

Talk, talk, and talk some more. Use every platform and opportunity to reinforce the vision and strategy. Constant communication builds understanding, momentum, and commitment.


5. Empower Broad-Based Action

Remove obstacles that stand in the way of change. Empower your people by creating an environment where they feel safe to take risks, propose new ideas, and act in ways that support the vision.


6. Generate Short-Term Wins

Celebrate early successes. Visible, short-term wins build credibility, maintain momentum, and show that the change is working. Reward those who contribute to these victories.


7. Consolidate Gains and Produce More Change

Don’t declare victory too soon. Use the credibility from early wins to tackle more significant changes, keeping up the momentum until the new behaviours are deeply embedded.


8. Anchor New Approaches in the Culture

Ensure that new approaches are seen as the norm. Connect them to organisational success and highlight their importance. This helps solidify change in the company’s culture.
